When a single fixture is late or welding bay 3 goes down for 20 minutes, the whole week can slide. Install dates are stacked 2–[redacted] ahead, so I need to see issues early without freezing the line. On the factory floor, speed only works if it’s predictable and safe. At 6:45 a.m., we run a 15-minute floor huddle around a magnetic board: today’s takt, safety checks, and three blockers. Each cell lead flips magnets — green if on pace, yellow for risk, red for stop. We log near-misses and any PPE variance on a QR form; if it’s red, we pull a 3.5% buffer from the schedule bank and adjust the pick list before 7:15. The watch-out is letting the board turn into theater. We cap it at three blockers, and anything older than 48 hours gets an owner and timestamp, or it’s removed.
Small thing we added: a red “first-hour check” magnet — if a safety or quality fail hits in the first hour, the cell flips it and a floater shows up within 5 minutes. It’s kept us from noon surprises without stretching the huddle.
We killed a bunch of micro-stops by adding a two-bin Kanban for welder consumables at each bay - when the first bin empties, the card goes in a slot on the huddle board and stockroom has it refilled by 10 a.m.; our first-hour clogs disappeared. We also snap the board at 7:00 and auto-drop the pic in Teams so maintenance sees blockers before the pager goes off.
At our place, we piggyback a 5-minute pre-huddle at 6:40 with maintenance and EHS so the 6:45 board shows green/red on today’s takt and guarding checks, plus a two-hour lookahead column for fixtures and bay status. If welding bay 3 flags yellow, a runner grabs the pre-staged kit and we slide that job to bay 5 within one cycle instead of freezing the line.
